Revenue forecast models built from nothing
A $30M commercial contractor had zero forward visibility into revenue. Leadership made capacity, hiring, and sales decisions looking entirely in the rearview mirror. The CEO: "I don't have any way of knowing what's coming, because everything lives on the desktop of the PM." ComputerEase held the data; the structure to turn it into foresight did not exist.
Audited all available ERP fields. Discovered PO data was structurally unreliable (POs never closed on receipt) and pivoted to a date-plus-contract-value approach. Collaborated with the CEO to define a formal Forecasting SOP with four cost phases (Design 7.5%, Material 50%, Install 35%, Closeout 7.5%) and project size tiers. Built the model iteratively over 8 weeks: starting with unstarted backlog, adding active job handling via a Remaining To Bill mode, rebuilding every formula cell with Excel LET() and IFERROR for robustness, and adding a live 8-flag data quality system. Every assumption is documented in a separate Assumptions tab, no black boxes.
18-month rolling revenue forecast live from ERP milestone dates. 77 active jobs modeled simultaneously across $28.2M in captured backlog. Zero formula errors across all rows and months regardless of data quality. The model became the operational foundation for capacity planning, hiring decisions, and investor conversations.
